Your Bestseller Beat Its Sales Goal. Why Did Contribution Miss the Plan?

A bestseller can finish the month ahead of its unit-sales target and still leave the business disappointed. More orders went out, yet the cash available to cover fixed costs and profit did not rise as expected.

That is not a contradiction. Volume is only one driver of product profitability. Discounts, material prices, production yield loss, extra labor, payment fees, and fulfillment costs can quietly absorb the benefit of additional sales.

A product profitability analysis should not stop at “actual margin was lower.” Build a planned vs actual contribution margin variance bridge that explains how the plan became the result.

Start with one comparable period and one SKU

Choose one completed month and one bestseller. Use records from the same period for units sold, net selling price, materials, direct labor, variable fulfillment, fees, and saleable output.

Keep the review narrow. A company-wide profit-and-loss statement mixes fixed costs, product mix, timing, and overhead. A one-SKU bridge asks why this product contributed more or less than expected.

For this review, define unit contribution consistently:

Unit contribution = net selling price − variable costs tied to the sale

Net selling price means what the business receives after discounts. Variable costs may include materials, packaging, variable production labor, payment or marketplace fees, pick-and-pack work, and shipping support.

Rebuild the plan at actual volume

Suppose the plan called for 1,200 units at a $30 net selling price and $17 in variable cost per unit. Planned unit contribution was $13, so planned total contribution was $15,600.

Actual sales reached 1,260 units. Comparing the original $15,600 plan directly with the final result would mix the benefit of 60 extra sales with every cost and price change. First restate the plan at actual volume:

1,260 units × $13 planned contribution = $16,380 volume-adjusted plan

This creates a fair starting point. The extra volume should have added $780 compared with the original plan. The remaining bridge asks what happened to that opportunity.

Separate price and discount variance

The average net selling price finished at $29.40 rather than $30. The $0.60 difference across 1,260 units reduced contribution by $756.

Price and discount variance = 1,260 × ($29.40 − $30.00) = −$756

Break the average into reasons the business can act on: promotions, unplanned discounts, wholesale mix, refunds, marketplace adjustments, or free-shipping offers.

A higher unit count can look healthy while a promotional mix weakens bestseller profit. That is why the bridge uses realized price rather than catalog price.

Measure material, labor, fulfillment, and yield effects

Next, compare each variable-cost group with the planned rate for the same 1,260 saleable units.

Materials and packaging averaged $10.60 per unit instead of $10.00. That created a $756 unfavorable material cost variance:

1,260 × ($10.60 − $10.00) = −$756

The cause may be a supplier increase, rush freight, packaging substitution, excess usage, or lower production yield. Separate purchase-price changes from usage or yield when records allow; they require different responses.

Direct variable labor averaged $3.40 instead of $3.00, reducing contribution by another $504:

1,260 × ($3.40 − $3.00) = −$504

Review setup, changeovers, rework, inspection, filling speed, labeling, cleanup, and overtime. Locate the changed process condition rather than blaming an operator.

Fulfillment and variable fees averaged $3.20 instead of $3.00, creating a $252 unfavorable variance:

1,260 × ($3.20 − $3.00) = −$252

This category may move because of channel mix, payment fees, packaging weight, split shipments, rush handling, or a higher share of single-item orders. The waterfall now reconciles without a mystery:

The arithmetic closes: $16,380 − $756 − $756 − $504 − $252 = $14,112.

Actual contribution was $1,488 below the original $15,600 plan even though the bestseller sold 60 more units. Against the volume-adjusted opportunity, it missed by $2,268. The extra volume helped; price and cost changes more than absorbed that benefit.

Turn the variance into one controlled action

Rank unfavorable effects by dollars, repeatability, and controllability.

Review which offers created the price gap. Separate material purchase-price changes from usage and yield loss. Observe labor steps before rewriting a standard. Inspect fulfillment by order and channel mix.

Choose one action with an owner and review date: update a material standard, tighten discount approval, correct expected yield, reduce rework, or change the next offer.

A practical SKU profit check helps decide whether the product deserves more capacity. The variance bridge serves a different purpose: it explains why a completed period missed its own plan.

Keep the comparison honest

Use the same cost definitions on both sides. Do not compare a plan excluding payment fees with an actual cost including them, or silently treat a fixed expense as a variable variance.

Distinguish timing from performance. Materials purchased this month may support next month, while finished goods made now may sell later. Connect costs to the saleable units reviewed and document estimates.
