A bestseller earns attention. It appears at the top of sales reports, sells through at markets, and may be the product customers mention by name. The natural response is to make more of it, feature it more often, and build the production schedule around demand.
Before doing that, check whether the product is paying its way.
Sales volume answers one question: what are customers buying? Product profitability answers a different one: what does the business keep after the direct costs and operational demands of each sale? A product can lead in units and revenue while consuming more cash, labor, packaging, production time, or quality-control effort than a quieter SKU.
The goal is to decide whether to reprice, simplify, or protect a popular product instead of letting sales volume decide by itself.
Begin with the contribution from one unit
Start with the current selling price for the channel you are reviewing. Then subtract the variable costs attached to one sale.
**Contribution margin per unit = selling price − variable costs per unit**
For a physical product, variable costs may include ingredients or components, primary and secondary packaging, direct production labor, payment or marketplace fees, pick-and-pack labor, and an allowance for normal waste or rejects. Use current purchase prices and landed material costs rather than the price from an old costing sheet.
Suppose Product A is the bestseller. It sells for $30 and has $18 in variable costs, leaving a $12 contribution margin. Product B sells for $22 and has $8 in variable costs, leaving $14. Product A produces more revenue per sale, but Product B contributes more toward rent, software, insurance, owner pay, and profit.
That does not automatically make Product B the better product. It does prove that unit count and revenue are not enough to rank the line.
Check the percentage as well as the dollars
Contribution dollars show what one sale adds. Contribution margin percentage shows how much room the product has when costs or discounts change.
**Contribution margin percentage = contribution margin per unit ÷ selling price × 100**
In the example above, Product A contributes $12 on a $30 sale, or 40%. Product B contributes $14 on a $22 sale, or about 64%.
A product with a thin percentage has less protection against a supplier increase, a discount, rush freight, or a packaging change. A five-dollar promotion on Product A would reduce its contribution from $12 to $7. Sales may rise while the amount available to support the business falls quickly.
Review each sales channel separately. Retail pricing, wholesale pricing, subscription discounts, marketplace fees, and free-shipping offers can produce very different results for the same SKU.
Add the production-time test
Two products can have similar contribution margins and place very different demands on the schedule.
Product A may require a long setup, careful filling, a special label, several QA checks, and extra cleanup. Product B may run through the same workspace with less handling. If both contribute $12 per unit, the faster and more dependable product may create more value during a limited production day.
A useful secondary measure is contribution per direct production hour:
**Contribution per production hour = total batch contribution ÷ direct batch hours**
If a 40-unit batch contributes $480 and takes eight direct hours, it contributes $60 per production hour. A smaller 30-unit batch that contributes $390 in three hours contributes $130 per production hour.
This is not a reason to turn every maker into a stopwatch operator. It is a way to see when a bestseller is using scarce capacity. Include staging, mixing, pouring or filling, assembly, labeling, inspection, cleanup, and direct packing work. Be consistent about what you count.
Look for costs hiding between batches
Standard material costs rarely capture every operational burden. Does the SKU require a high minimum order, create unusable leftovers, or need frequent changeovers, long curing time, controlled storage, or extra finished-goods space?
Also check quality loss. A product that regularly produces short fills, damaged labels, color variation, leaking caps, broken pieces, or rework carries a real cost. Use actual acceptable units from the batch, not only the quantity the formula was supposed to produce.
If a batch consumed $600 in materials and labor but produced 90 saleable units instead of 100, divide the cost across 90. The ten rejected units did not make their cost disappear.
Review how much cash the bestseller needs first
A profitable product can still strain cash flow. The business may have to buy ingredients, bottles, labels, cartons, and freight weeks before the finished units sell. A large production run may look efficient while leaving too little cash for payroll, other high-performing SKUs, or an unexpected supplier order.
Estimate the cash required for the next planned run and the time until that cash is likely to return. Compare that with the contribution the run should create.
This is especially important when the bestseller depends on expensive material costs, custom packaging, long lead times, or a slow-paying wholesale account. The strongest product is not always the one with the biggest batch. Sometimes it is the one that turns cash into saleable inventory—and back into cash—more predictably.
Run a five-column SKU profit check
You can make the first comparison in a spreadsheet or on paper. For the five products with the highest unit sales, record:
1. Current net selling price by channel 2. Variable cost per acceptable unit 3. Contribution margin in dollars and percent 4. Contribution per direct production hour 5. Cash required and expected time to sell through
Then add one short note for operational risk: supplier concentration, packaging minimums, unusual waste, special storage, seasonal demand, or dependence on one person.
Do not force everything into one score. A lower-margin entry product may bring in new customers. A slower product may complete an important wholesale assortment. A bestseller may deserve more capacity after a price or packaging change.
The point is to make those choices deliberately.
Decide what to change, not just what to measure
If the bestseller is healthy, protect it. Keep its bill of materials current, watch supplier changes, and avoid promotions that weaken a good contribution margin.
If demand is strong but the margin is thin, test a pricing adjustment, package size change, simpler component, smaller discount, or channel-specific offer. If production time is the problem, reduce variations, improve the handoff, group similar runs, or redesign a step that creates repeated handling.
If cash is the constraint, make smaller replenishment batches, negotiate supplier quantities, ask for wholesale deposits, or reduce custom packaging commitments. If rejects are the issue, document the check that catches the problem earlier.
